Tool stack — subscribe first, build later. While team is small (≤4 reps) we subscribe to Apollo / Lemlist / Instantly / La Growth Machine for LinkedIn auto-outreach + email sequencing. Once we cross ~$30k MRR we build our own lightweight outreach SaaS in-house (LinkedIn auto-connect, email cadences, WhatsApp blast queue) — same engine our clinics use, dog-fooded for our sales team. Top 3 risks

1 — Channel API approval timelines. Meta WhatsApp Business + Instagram Graph + Messenger Platform API onboarding can take 2–4 weeks each (sometimes longer for new businesses). Mitigation: apply for Meta Business + WhatsApp Business in May, not July. Messenger and Instagram run on the same Meta Business approval. Have manual handoff ready as a fallback if any channel is still pending approval at launch.

2 — Clinic-owner perception + receptionist pushback. Owners may initially assume it's a typical chatbot that "talks" to patients (and worry it could say the wrong thing), or staff worry they're being replaced. Mitigation: the bot can't go off-script — it only sends replies the clinic typed itself. Demo it by showing the reply-list editor and saying "the bot can't send anything that isn't already in this list, written by you." For staff: frame it as "kills the boring 80% of repeat DMs so you focus on the patients who actually book." Every clinic gets a 60-min onboarding to write the initial reply library together.

3 — Patient data privacy (GDPR · UAE PDPL · KSA PDPL). Patient messages contain personal + sometimes health-adjacent info. Mitigation: data residency in EU or UAE where required, end-to-end encryption at rest, no sharing across clinics, clear DPA in the ToS. Avoid US HIPAA territory in Phase 1 by sticking to non-medical aesthetic clinics — we revisit for medical/dental in Phase 2.

07After V1 — 2027 & 2028

Ahmed funds Phase 2 in July 2027 — not before. The $20,000 lands precisely when the H2 hiring kicks in (3 sales reps + 1 marketer + 1 developer at $800/mo each). On top of the $1,000 he funded in Phase 1 (mid-July 2026), that's $21,000 total — wired only after we've validated traction with 40 paying clinics in H1 2027. Hiring is pushed entirely to H2: H1 2027 stays founders-only — Belal + Mahmoud stabilize the first 20 clinics and add 20 more, getting to 40 paying clinics before any new headcount or capital injection. Once Phase 2 lands in July, founder salaries kick in at $1,000/mo. Survival math (founders-only H1): H1 burn is only $400/mo (Claude $200 + other $200) since founders take zero salary and no hires land until H2. July 2027: Ahmed wires $20k, equity moves to Stage 2 (40/30/30), Tier 1 (60/20/20) starts. H2 2027 runs a small loss (~$2k), no dividends flow. H1 2028 is the recovery half — net income +$39k, Tier 1 sends Ahmed ~$21k, cumulative crosses $21,000 by end of H1 2028. Stage 3 auto-kicks in — Ahmed's equity drops to 30% (non-operating), founders move up to 35% each; Tier 2 dividends match (30/35/35).

H2 2028 result: Ahmed pulls another ~$31k at the Tier 2 rate; Belal and Mahmoud each get ~$37k in H2 alone. By end of 2028, each operating founder holds ~$48k cumulative dividends on top of their $1.5k/mo salary. Ahmed ends 2028 at ~$53k cumulative.
